TestFlight to App Store: Publishing iOS Without the Pitfalls

TestFlight isn't optional and App Review isn't predictable. Here's what to actually expect across the iOS publishing flow, what catches first-time shippers off guard, and how to keep the timeline under two weeks.

Apple's publishing flow looks similar to Google's from the outside: build, upload, fill in metadata, submit, wait. It is not. The pitfalls are different, the timeline is different, and the rules that catch you out are different.

This is the playbook from shipping iOS apps through TestFlight into the App Store, what actually trips you up, and what doesn't.


What done looks like

Before you open App Store Connect, the bar is:

  • The app builds and signs locally with a real provisioning profile (not just simulator).
  • Bundle identifier is registered in your Apple Developer account.
  • App Store screenshots are ready for at least one device size (6.7" iPhone covers most of it).
  • A privacy nutrition label is filled in (this one blocks submission if you skip it).
  • An ITC contact and demo account exist for App Review.

The targets you're shooting for:

  • TestFlight build live within a day of finishing the IPA.
  • App Review submission inside the first week of TestFlight, while the app is still warm.
  • Approval inside 7 days from submission, in most cases.

The 24-hour-review claim Apple markets is a marketing number. Plan for 1-3 days for the median, 7+ for anything edge-case.

The headline: iOS lets you ship faster than Android in 2026. Android forces you to find real testers and wait two weeks. iOS lets you upload to TestFlight, invite internal testers, and move toward App Review immediately.

If you're shipping a cross-platform app, ship iOS first. The Android timeline is the bottleneck.


The TestFlight gotchas nobody warns you about

Builds expire after 90 days. TestFlight invitations stop working when your build crosses 90 days old. Plan to ship a new build at least every 60 days, even if it's just a version bump, or your testers will silently drop off.

External testing needs a beta review. Internal testers (anyone in your developer team) get builds immediately. External testers, anyone outside your team, require a "beta App Review" before they can install. This is faster than the full review, usually under 24 hours, but it's a step people don't expect.

Encryption export compliance trips up almost everyone. The first build asks if your app uses encryption. If you say yes without uploading the right paperwork, the build is blocked. The honest answer for most apps is "uses standard encryption only" (HTTPS counts), which is fine, but you have to declare it explicitly.

The privacy nutrition label is annual maintenance. Apple now requires you to confirm or update privacy data declarations periodically. Add a reminder to your calendar; if you let this lapse the App Store listing will start showing warnings to users.


What App Review actually rejects for

The official rejection categories sound severe. In practice, the rejections that hit indie apps are narrow and predictable.

The four that hit most often:

  1. Missing demo credentials. If your app has login, you must provide working test credentials in the App Review Information field. Skip this and you get an automatic rejection in 24 hours.
  2. Privacy policy URL that 404s. Apple's bot checks the URL. If your hosting flaked at the wrong moment, instant reject.
  3. Unclear value or "feels unfinished." This is the soft rejection. Apple says the app needs more features. It usually means your screenshots or onboarding don't make the value obvious. Fix the storefront, not necessarily the app.
  4. Subscription terms not visible enough. If you have IAP, the price, period, and terms have to appear inside the paywall screen. Not a tooltip, not buried in a link. Plain text on the screen.

The rejections that almost never hit indie apps despite the warnings: copyright, content moderation, hidden functionality. These exist for large apps, not solo-built indie projects in normal categories.


The submission flow that takes one afternoon

Most of the actual work in publishing iOS is paperwork, not code. The afternoon sequence that works:

  1. Bump version in Xcode, archive, upload to App Store Connect.
  2. While the build processes (~20 min), fill in the App Information section.
  3. Once processed, assign the build to your app version.
  4. Fill in What's New, screenshots, description, keywords (100-char limit, no spaces — see the ASO keywords article).
  5. Submit for review with "automatically release" on if you trust the build, manual if not.

Total clock time: about 2 hours the first time, 30 minutes by your fifth submission.


What to do while you wait for review

The temptation is to refresh the App Store Connect page every hour. Don't, the status genuinely doesn't change until it changes.

What to actually do with the waiting time:

  • Set up your Android closed test in parallel. The two-week Android timer should run during your iOS review week, not after.
  • Draft launch posts. Reddit, Twitter, Show HN, Product Hunt, whatever channels you'll use. Have them written before approval, not after.
  • Set up analytics events. If you're not tracking anything beyond installs, your launch data will be useless. App Store Connect Analytics + something like a custom event store for your in-app actions.

The first hour after approval is when momentum is real and channels still want you. Spending it scrambling because you weren't ready is the most common iOS launch mistake.


The mistake to avoid

Treating iOS publishing as a code problem. It isn't. The code is done by the time you upload. Publishing is a documentation and storefront problem, and it rewards careful prep over polish.

If you're shipping your first iOS app, the single habit worth installing: write your store listing before you finish the app, not after. The listing is what determines whether the install button gets pressed. Building the app to fit the listing forces clearer scope than the reverse.
